How to clear overstock on Shopify without discounting your whole store
The short answer
Never fix overstock with a discount on the whole store. Pinpoint the products that are not moving, then apply to those products only the lever that suits them: a bundle with a product that sells well, a targeted and time-limited discount, a sale to professional buyers, or a negotiated price for buyers who hesitate. The rest of your catalogue keeps its normal price.
Why store-wide sales are the wrong answer
Overstock is almost always a localised problem: a few items ordered in excess, a colour that did not catch on, an end-of-line product. A site-wide discount solves it by creating three new problems:
- you give up margin on products that were selling perfectly well at full price;
- you teach your customers to wait for the next sale;
- your best products become the shop window of a clearance event.
The principle is simple: the treatment should be as targeted as the problem.
Step 1: pinpoint the overstock
Start from data, not intuition. In Shopify, the inventory reports (depending on your plan) show, for each product, the remaining stock, the sales pace and how many days of stock that represents. Look for:
- products with several months of stock at the current pace;
- products with no sales in the last 30 or 60 days;
- variants holding back an otherwise healthy product (a size, a colour).
Rank them by tied-up value: a handful of items often holds most of the dormant cash.
Step 2: understand why it is not selling
Before cutting a price, check that price really is the problem:
- a weak product page: poor photos, vague description, missing specifications;
- poor visibility: product missing from the main collections, badly indexed in on-site search;
- a price above the market: check what your direct competitors charge;
- a past season: some products will sell normally next year; sometimes waiting beats slashing.
If the issue is the product page or visibility, a discount will barely change anything.
Step 3: bundle with products that sell
Bundles are often the most profitable lever: they move the overstocked product without showing a price cut on it. Pair it with a complementary product that sells well (a case with a device, an accessory with equipment). Shopify offers a free bundles app, and several third-party apps exist.
The buyer sees a coherent set, not a discounted item.
Step 4: a targeted, limited and discreet discount
If a discount is needed, frame it tightly:
- limited to the products concerned: Shopify discounts can apply to specific products or collections;
- time-limited, with a real end date;
- reserved for an audience when possible: existing customers or subscribers rather than everyone;
- no public code: a code circulating on coupon sites will end up used on many other orders (see how much a discount code really costs).
Step 5: keep the discount for buyers who hesitate
The best discount is the one granted only to buyers who would not have completed the purchase without it. That is the idea behind price negotiation: on overstocked products, a hesitating buyer can discuss the price, and the offer takes into account that you want to clear that stock.
The benefit is twofold: decided visitors buy at the normal price, and the reason for the discount is honest and understandable for the buyer ("this model is being cleared"). You can pick a more volume-oriented negotiation style for these products only, without touching the rest of the catalogue.
Step 6: exit channels
For whatever remains after these steps:
- sales to professionals or resellers, in bulk, at a negotiated price;
- a discreet "last items" collection, not promoted on the home page;
- marketplaces, to reach a different audience without devaluing your own site;
- donation, which may have tax benefits depending on your country: check with your accountant. In France, for example, the AGEC law has banned the destruction of most unsold non-food goods since 2022.
Avoiding the next overstock
Clearing overstock always costs margin. The real gain is not recreating it: smaller, more frequent orders on uncertain products, a monthly check of days of stock, and quick decisions as soon as a product slows down. The earlier you act, the smaller the move you need.
Frequently asked questions
Should I show a struck-through price on overstocked products? Not necessarily. A struck-through price visible to everyone becomes the product's new reference price. A discreet or negotiated discount clears the stock without permanently changing how the price is perceived.
How big a discount should I give on overstock? Start from your margin and the cost of storage: a dormant product costs space and cash. The discount should stay below what the stock costs you if it stays put.
Does overstock justify a more generous negotiation? Yes: it is a real and honest reason to concede more. It should stay limited to the products concerned.
How long should I keep a product before liquidating it? It depends on the product. A seasonal item can wait for next season; a tech product loses value every month and should go quickly.

Will online price negotiation devalue my brand?
Not if it stays discreet, individual and justified. What hurts a brand is discounts shown to everyone, not a price adjusted for one hesitating buyer.
